The unresolved tension

Why this work exists.

Innovation generates commercial value when the path from idea to market is short, criteria-driven, and resourced. The responsible performance requirements: sustainability criteria in product design, governance review for AI applications, workforce impact assessment, community engagement: are typically managed as overhead rather than integrated as design principle.

Responsible innovation is not slower. It generates more durable value: because the clients who price it, the employees who build it, and the communities who sustain it are designed into the architecture from the start.

Our proposition
Innovation is a system, not an event, and responsible performance is the design principle making it create value for the full stakeholder system, not just the first client willing to pay.

Innovation Architecture Design builds the organisational infrastructure for sustained innovation with responsibility integrated as a design principle: ensuring innovations create shared value that compounds rather than short-cycle advantage generating liability as it scales.

What we deliver

What leaves the room.

Innovation Portfolio Framework with P×R Criteria

A structured approach managing core, adjacent, and transformational innovation bets: with responsibility criteria embedded in stage gates. Each bet evaluated for commercial return AND the value created for clients, employees, partners, communities, and the ecosystems affected.

Governance & Funding Model

Decision rights, funding mechanisms, and governance structures ensuring responsible performance dimensions: workforce impact, environmental footprint, community effects: are evaluated alongside commercial returns.

Talent & Culture Blueprint

The capabilities, roles, and cultural conditions required to sustain responsible innovation: including the specific literacy the innovation function needs to design for the full stakeholder system.

How it works

How the work runs.

Audit The Current Engine

We assess your innovation capacity: where ideas are generated, how they are filtered, who kills them and why, and how long the journey from concept to pilot actually takes. We map the structural blockages between ideation and market deployment.

  • For Chief Innovation Officer: this phase gives you the audit evidence to make the case for structural redesign, not anecdote, but a mapped bottleneck analysis that names costs and timelines.
  • For CDO / CTO: we assess how digital and AI capabilities are incorporated into the innovation pipeline, and whether the architecture allows new technologies to reach the business at speed.
  • For PE: we assess the innovation operating model of a portfolio company to identify whether it is generating commercial value or creating expensive optionality with no conversion path.
Design The Architecture

We design your innovation operating model: governance structure, portfolio allocation logic, stage-gate criteria, and team configuration. We test it against your P&L constraints and current talent. We build the model that your best innovation leaders can actually operate.

  • For Board preparing a major R&D investment: the architecture design is the governance prerequisite for capital approval. We build the framework that justifies the investment and manages the risk.
  • For Scale-up: this phase designs the innovation architecture that survives scale, moving fast at 500 people without the bureaucracy scale usually creates.
Innovation Charter

A full innovation architecture document. The portfolio logic, the governance design and the stage-gate criteria, in one architecture document. Operating model. Budget allocation framework. Team configuration. Board-ready. Ready for Q1 implementation.

  • For Chief Innovation Officer: the charter ends the debate about how innovation should be structured, and starts the work of building it.
  • For Board / Investment Committee: the charter is the framework for R&D capital allocation, portfolio logic, stage-gate criteria, and accountability.
  • For Scale-up CEO: the charter lets the founding team delegate innovation without losing strategic control.
Who it is for

The desks this lands on.

Strategic

CEOs who are investing in innovation but not generating commercial returns. The budgets exist. The pipeline does not convert.

Functional (Chief Innovation Officer / R&D)

Innovation leads who need an operating model that connects ideation to market deployment at speed and scale.

Functional (CDO / CTO)

Chief Digital and Technology Officers tasked with building digital innovation into the core business, not in a separate lab.

Governance

Boards preparing to approve a significant R&D or innovation investment and needing governance architecture before the capital commitment.

Private Equity

Portfolio operations leads in businesses where management is investing in innovation without commercial returns. You need the governance redesign that connects the pipeline to the value creation plan.

Start/Scale-up

Scale-up CTOs and innovation leads who have built innovation informally and need to design the operating model that sustains it at 200 or 500 people.
